Yet one statistic stands out: <strong>almost<\/strong><strong>80%<\/strong> <strong>of<\/strong><strong>AI<\/strong><strong>projects<\/strong><strong>never get beyond the proof-of-concept (POC) stage.<\/strong> <\/p>\n<p>Why is there such a gap between initial ambition and actual impact in the field? What are the most common obstacles? And above all, how can we transform these failures into opportunities for learning and improvement?  <\/p>\n<h2><strong>Understanding proof of concept (POC) in AI  <\/strong><\/h2>\n<p>The aim of an AI POC is to quickly and cost-effectively test the feasibility of a specific use case. This often involves validating the behavior of an algorithm, assessing the quality of available data or testing a prototype AI assistant. It&#8217;s a necessary step for any innovative project.  <\/p>\n<p>But in the case of AI projects, the POC too often becomes an end in itself. Lacking integration with business lines, strategic alignment or a vision of scaling up, experimentation remains isolated &#8211; with no lasting effect on business performance. <\/p>\n<h2><strong>Main reasons why AI projects fail  <\/strong><\/h2>\n<p><strong>Lack of strategic alignment<\/strong> is one of the major pitfalls. When AI is launched on the bangs of business priorities, with no clear sponsor and no associated performance indicators, it becomes a showcase project with no real impact. <\/p>\n<p><strong>The absence of clear business use cases<\/strong> is also common. Many teams start out with an attractive technology, but fail to link it to a concrete operational problem. The result: the project convinces the data scientists, but not the users.  <\/p>\n<p>A third critical point is <strong>data management<\/strong>. Without solid data governance, without a Master Data Management strategy, without a fed and structured Data Lake, mathematical algorithms have nothing reliable to exploit. Unstructured data, in particular, poses major processing and quality challenges. Integrating data from multiple, often heterogeneous sources is still a major obstacle to the success of AI projects.   <\/p>\n<p>Last but not least, <strong>operational governance failures<\/strong> block the transition to scale. AI doesn&#8217;t pilot itself: you need decision-making committees, validation processes, risk controls and, above all, a DataOps team to guarantee the stability, traceability and robustness of models over time. <\/p>\n<h2><strong>Success factors in AI projects  <\/strong><\/h2>\n<p>Faced with these obstacles, there are a number of ways to get out of the POC trap.<\/p>\n<p>Firstly, <strong>strong leadership<\/strong> is essential. An executive sponsor links AI projects to issues of digital sovereignty, competitiveness or operational performance. It provides legitimacy, budget and a long-term perspective.  <\/p>\n<p>Secondly, <strong>a true culture of structured test &amp; learn<\/strong> must be cultivated. Experimentation is not enough: you have to document, measure, iterate and learn. A POC is only valuable if it feeds a virtuous cycle of continuous improvement, right through to industrialization. Test &amp; learn must be part of a controlled, not improvised, innovation strategy.   <\/p>\n<p>Finally, <strong>collaboration between multidisciplinary teams<\/strong> is a key success factor. AI is not just about tech. To create value, we need to involve business lines, regulatory experts, operational staff, HR and IT from the earliest stages. User appropriation depends on it.   <\/p>\n<h2><strong>Methodologies and skills required  <\/strong><\/h2>\n<p>Adopting<strong>the right methodology<\/strong> is essential for structuring projects. Design thinking, agile, CRISP-DM or MLops: there is no single method, but there is a universal need for clear framing, rapid feedback loops and shared evaluation criteria. <\/p>\n<p>At the same time, <strong>developing human skills<\/strong> remains a central challenge. Understanding the limits of a model, interpreting the results of an AI assistant, interacting with generative AI, integrating ethics and safety: these require continuous skills upgrading, well beyond technical profiles alone. Managerial ownership is also crucial to directing efforts towards concrete objectives.  <\/p>\n<h2><strong>Technical and regulatory challenges  <\/strong><\/h2>\n<p>There is no shortage of technical challenges. Dealing with unstructured data, ensuring algorithm scalability, industrializing pipelines, optimizing production performance&#8230; All this requires a high level of technical maturity and a robust architecture, managed by an experienced DataOps team. <\/p>\n<p>Added to this are the increasingly structuring <strong>regulatory challenges<\/strong>. Between the RGPD, the European AI Act, or sector-specific rules, compliance is becoming a strategic issue. AI projects must integrate risk controls right from the design stage, and demonstrate their ability to comply with the principles of transparency, explicability and non-discrimination. This is the price of building a responsible AI, worthy of the trust of customers, regulators and citizens alike.   <\/p>\n<h2><strong>Conclusions and recommendations  <\/strong><\/h2>\n<p>The failure of AI projects is not inevitable.
